What Are Flow Metrics and Why They Matter for Delivery, Predictability, and Improvement

When I first became a manager (more years ago than I care to admit), I inherited a team full of smart, dedicated people. Everyone was working hard. Meetings were full of good ideas. But we still weren’t delivering. Deadlines slipped. Priorities shifted. Work dragged on far longer than expected.
We weren’t lazy. We weren’t disorganized. But we also couldn’t explain why things weren’t getting finished. And that made it really hard to improve. Then someone introduced me to flow metrics.
We started measuring how work moved through our process — how much we got done, how long things were taking, and how much work we had in flight. That visibility changed everything. We could see bottlenecks. We could spot aging work before it became a problem. And slowly but surely, our delivery became more predictable and less stressful.
What Are Flow Metrics?
Flow metrics help you understand how work moves through your system. They’re simple, practical measurements that reveal where work is flowing smoothly and where it’s getting stuck. No crystal balls required.
The four core flow metrics are:
Throughput: How many work items you complete in a given time period
WIP (Work in Progress): How many items you’re actively working on
Work Item Age: How long your current work items have been in progress
Cycle Time: How long it takes to complete work from start to finish
Each metric tells you something different, and together they give you a clearer, more actionable view of how your team works.
